Profitability Analysis

We analyse profitability with a defensible, documented cost allocation across product, customer and channel, so that pricing and portfolio decisions rest on fact rather than on cost-plus habit. Arbitrary allocation invents unprofitable products and conceals real losses, so we build the method to reflect what genuinely drives cost and test conclusions against alternative bases before anyone acts on them. The analysis typically reveals which customers and contracts lose money at current terms, which is frequently uncomfortable and always useful. It matters because revenue can grow for years while the profitable core quietly subsidises the rest, and nobody has the numbers to see it.

In short

Profitability analysis establishes where the business actually makes and loses money, by product, customer and channel. The conclusions are only as sound as the cost allocation beneath them, so the method is documented and tested rather than assumed.

What we do

The work inside profitability analysis.

Cost allocation methodology

We build an allocation method that reflects what actually drives cost, and we document it so it can be challenged. Arbitrary allocation manufactures losses in some lines and hides them in others, which misdirects every decision that follows. Testing the conclusions against alternative bases before acting is what keeps the analysis honest.

Product and customer margin

We analyse margin by product and by customer, including the service and delivery cost that gross margin ignores. A product that looks profitable on gross margin can lose money once the cost of serving it is counted. Bringing those costs into view is what makes the profitability picture a true one.

Channel and contract analysis

We assess profitability by channel and surface the contracts that lose money at their current terms. Channels and legacy contracts are a frequent and well-hidden source of loss, because they are rarely revisited once set up. Identifying them gives the business a clear, actionable list rather than a general sense of unease.

Pricing and portfolio decisions

We translate the findings into concrete pricing, mix and portfolio recommendations. An unprofitable customer or line is rarely a simple exit decision, because contribution to fixed-cost recovery and renegotiation options both matter. We set out the choices with their consequences so the decision is made deliberately rather than by reflex.

How an engagement runs

Discover, assess, design, deliver.

  1. 01

    Discover

Understand the decision, the financial context, and how finance currently operates. We establish exactly what question the engagement must answer, so a business-case review and a process redesign are not confused with one another.

  2. 02

    Assess

Review the case, processes, controls, and reporting against what the organisation needs to rely on. We report where the numbers and processes are dependable and where they rest on assumptions that will not hold under pressure.

  3. 03

    Design

Set out the financial approach, process design, control set, and reporting model. Definitions, ownership, and controls are documented so the improvement does not depend on us remaining involved.

  4. 04

    Deliver

Support implementation, then track cost and benefit against what was approved. We measure realised value against the criteria agreed at the outset, so the decision is held to account rather than forgotten.
